When product management teams adopt a portfolio strategy approach to managing products, they’re focused on making their organization better in market segments where they can best succeed. That means each product becomes a lever to forming solutions that are the highest value in those chosen market segments.
I find, however, that a product goal is best used to describe a specific and measurable benefit or outcome a product should create in the course of the next two to six months. What’s more, I like to ensure that product goals are connected to the productstrategy and its user and business goals.
To select the right KPIs, I recommend taking the following three steps: First, use the user and business goals in the productstrategy to select an initial set of indicators. Then take into account the product goals on the product roadmap to discover additional KPIs. Then consider how you can tell if they have been met.
You use them to take a fresh look at something that might feel overwhelming or vague — whether it’s a roadmap or a strategy — and start with what’s truly essential. Because when we don’t ground our roadmaps in the fundamentals, things can quickly go off course. Where We Went Wrong The product was in disarray. Does it make sense?
Product teams struggle to drive business outcomes because many companies haven’t taken the time to define their strategy. Marty Cagan highlighted this in his recent post “ ProductStrategy – Focus.” This should be captured in your company strategy—again, where you will play, how you will compete, and why you will win.

I like to use my Product Vision Board to develop a valid productstrategy. This would turn your product roadmap into a feature soup, a random collection of features.
You can, of course, combine Scrum and Kanban. You can also use Kanban for product discovery and strategy validation activities, as I recommend in my book Strategize. The book discusses the product life cycle model with its impact on productstrategy and it shows how Kanban can be used for strategy validation.
