Trying to adopt the product operating model ? One of the keys to success is remembering that it’s not just about product teams—it’s an organization-wide transformation. This is why Hope Gurion and I have been doing a series on organizational change. In our years as product coaches, we’ve seen how many companies underestimate what’s actually involved in this type of transformation.
In May 2025, the product design team at Intercom came together for a hackathon in our London office. Folks flew in from as far afield as Dublin, Barcelona, Amsterdam, Chamonix, and Merseyside. Our org has 30+ product designers sprinkled across the UK and Europe, so it’s always special to meet up in person. Our mission: build an Intercom-related feature, product, webpage, or experience using nothing but AI.
Listen to the audio version of this article: [link] Confusing Vision with Strategy For a product vision to be effective, it is best captured by a simple, easy-to-understand statement or slogan. For example, the vision for a presentation tool like Microsoft PowerPoint or Google Slides might be “inform and inspire people.” What the product vision shouldn’t be, though, is a strategic decision-making framework.
Building without validating wastes time. In this episode of How I PM, Michael Ionita, CEO of LFG Solutions and YouTuber, shares practical ways to test your product ideas before writing any real code. If your roadmap is just a list of features and delivery dates, you’re missing the point. In this episode of How I PM, Joni Hoadley, product management coach and consultant, shares how to turn your roadmap into a strategic leadership tool.
ETL and ELT are some of the most common data engineering use cases, but can come with challenges like scaling, connectivity to other systems, and dynamically adapting to changing data sources. Too many product managers wear busy as a badge of honor. Back-to-back meetings, overflowing calendars, constant context switching. It feels like progress, but it’s often just motion without meaning. A product leader once told me, “You’re not lazy. You’re hijacked.” They weren’t procrastinating. They were reacting all day, every day. By the end of the week, they were exhausted and still no closer to meaningful outcomes.
When millions of conversations flow through your platform daily, reliability isn’t just a technical metric – it’s the foundation of customer trust. At Intercom, where our AI Agent Fin resolves millions of customer inquiries autonomously, reliability starts with one essential question: Can our customers do the job they’re hired us to do? This question has led us to develop what we call “heartbeat metrics” – vital signs that instantly tell us if our systems are truly serving their purp

When test coverage falls behind release velocity, quality suffers, and your team feels the consequences. This guide outlines when it makes sense to outsource quality assurance (QA), the risks to watch for, and how to scale testing without increasing headcount or slowing down engineering. You will learn how leading teams are leveraging external QA partners to expand coverage, enhance defect detection, and remain aligned with CI/CD timelines.
The leap to a larger organization was a significant step in my career, but the initial excitement quickly met a complex reality. In my previous roles, design approval was straightforward. But here it was a negotiation between a host of powerful stakeholders. The Head of Engineering focused on feasibility, the VP of Products on market fit, and the Head of Design on system consistency.
Summary In this conversation, Jay Stansell and Deepak Chanda explore the evolving roles of data analysts and engineers in product development. They discuss the importance of aligning data teams with product vision from the outset, the changing landscape of data analysis, and the need for curiosity and collaboration in driving product innovation.
Not everyone who conceives a tech product idea has a technical background. What should you do if you’re one of them – build a team internally or turn to an outsourced product development company? If you are the non-tech founder, you pretty much have the following four options: Find a tech co-founder (akin to finding a life-partner) Hire in-house tech team (a longer learning curve and high investments) Outsource product development (preferred by many non-tech founders for MVP stage) L

When tasked with building a fundamentally new product line with deeper insights than previously achievable for a high-value client, Ben Epstein and his team faced a significant challenge: how to harness LLMs to produce consistent, high-accuracy outputs at scale. In this new session, Ben will share how he and his team engineered a system (based on proven software engineering approaches) that employs reproducible test variations (via temperature 0 and fixed seeds), and enables non-LLM evaluation m

Hey friends, I’ve got a quick but important update. As shared back on May 27, our Slack community will officially be shutting down on June 30th 2025. Yep, after years of DMs and link drops, it’s time to say goodbye to the workspace that’s housed some of the community for so long. Slack was an incredible starting point for Product Coalition—it helped us grow into the world’s largest unaffiliated product management community.
For product managers working across global manufacturing environments, understanding and measuring digital maturity isn’t optional - it’s essential. Average Order Value (AOV) is a widely used metric in Conversion Rate Optimization (CRO), but it can be surprisingly deceptive. While the formula itself is simple—summing all order values and dividing by the number of orders—the real challenge lies within the data itself. The problem with averaging AOV is not a “democratic” measure. A single high-spending customer can easily spend 10 or even 100 times more than your average customer.
Effective risk management in product development balances safety, compliance, and opportunity. Risks can't be eliminated, but they can be mitigated through structured assessments, clear documentation, and expert guidance. Engaging specialists ensures efficiency, regulatory adherence, and product security while reducing costly oversights. A well-executed risk management plan includes frequent evaluations, defined assessment criteria, and a structured decision-making process.
It’s easy to collect a lot of data during a beta test, the hard part is knowing what to ask to get the information you need about your product. One popular metric to use is Net Promoter Score® (NPS®).
Confidence level Hi, I’m Hazel. I’m a product designer. Previously, I worked in construction for three years. Here was my day-to-day like: making sense of different drawings, drafting a project timeline. And that’s it! Quite boring. But I’m proud of my experience. Every day, I was problem-solving under pressure, understanding projects holistically, and translating them into actionable plans.
Ever feel like your brain is a self-driving car that forgot the destination? You're not alone. Research suggests we spend about 95% of our day running on subconscious autopilot! Translation: most of your leadership moves happen before your conscious mind can say, "Is this still useful?" In product work, our hidden mental habits often get in the way of bringing big ideas to life, no matter how hard we try.

Smaller teams spend less time on internal communication and coordination. In fact, adding a seventh person to a six-person team can actually reduce overall efficiency; the extra coordination costs outweigh the benefits of another contributor. Subscribe to my weekly Nano-letter: Sign Up So if I’m managing a group of 10, it’s often more effective to split them into two teams of five, each focused on a separate project.
